# The margin on a load is decided in the first two minutes

Somebody calls with a load. Where from, where to, what, when. The dispatcher does the arithmetic in their head — roughly this distance, roughly that toll, probably an empty leg at the end, we did something similar in spring — and gives a number.

That number is the margin. Everything afterwards is execution, and execution can only lose money that the price already allowed for. It is the highest-leverage decision in the company and it is made in under two minutes, from memory, while something else is happening.

## What the dispatcher is actually estimating

**Distance and time**, which are the easy parts and the ones every tool already does.

**Cost on this specific lane** — tolls, fuel at the current price, driver time including the waiting that this particular consignee is known for.

**The empty leg.** What are the chances of a return load from there, at what rate, and how long would the vehicle wait for it. Frequently the difference between profit and loss on the whole job.

**This customer.** How they pay, how long they take, whether they add stops afterwards, whether their paperwork is usually complete.

**Right now.** How busy this week is, whether the vehicle would otherwise be standing, and what the market is doing on this route.

Experienced dispatchers hold all of this and are remarkably good at it. What they cannot do is remember accurately what happened the last four times, and that is precisely the part a computer is good at.

## Why the reports do not help

Every transport system produces profitability reports, and they arrive at month end. By then the price is set, the job is done, and the report describes a decision nobody can change.

Worse, the reports are usually aggregated by vehicle or by customer rather than by lane, so they answer questions like is this truck profitable rather than what should I charge for this route when somebody calls in the next ten seconds.

The information exists. It exists at the wrong time and in the wrong shape.

## What would actually help

**Lane memory at the moment of quoting.** What you charged for this route before, what it cost, what the empty leg did, and how long the customer took to pay. On the screen while the phone is still in the dispatcher’s hand.

**The return-leg picture.** What has historically come back from that region, at what rate and after how long. It turns a guess into a range.

**Customer history that includes the annoying parts.** Waiting time, extra stops, document completeness, payment behaviour. All of it affects the true price and none of it is on the rate card.

**A floor, not an answer.** The system should say what this cost last time and what the margin was, and leave the price to the person. Automated pricing in freight fails because the market moves faster than any model and the dispatcher knows things nobody wrote down.

## Why this is worth more than optimisation

Most software sold to transport companies promises optimisation: better routing, better utilisation, fewer empty kilometres. Real, and mostly worth single-digit percentages.

Pricing is worth more, because a badly priced load is not a small inefficiency — it is a job run at zero margin or below, and no amount of routing recovers it. Getting the price right on the call is the cheapest improvement available to a carrier, and it requires no new equipment, no new customers, and nobody changing how they work. Only the last four similar loads, on screen, in the two minutes when it matters.
